Virginia Community Food Connections (VCFC) is dedicated to making fresh, healthy food more affordable and accessible across Virginia. Through SNAP/EBT programs, produce incentives, and partnerships with local farmers and community organizations, the nonprofit helps families access nutritious food while strengthening regional food systems.

As participation in VCFC’s programs continued to grow, so did the volume of data required to manage them. Transaction records, demographic information, vendor reimbursements, and grant-reporting data were being collected across nine separate markets, creating a growing administrative burden for a lean nonprofit team.

To support continued growth without adding complexity, VCFC partnered with Alluvionic to build a centralized Smartsheet solution that standardized data collection, automated reporting, and provided leadership with real-time visibility into program performance.

In just two weeks, VCFC transitioned from manually consolidating information across multiple spreadsheets to operating with a unified system serving approximately four full-time employees and nine seasonal staff members across nine markets.

The solution standardized data collection through dedicated transaction and vendor redemption forms for each of the organization’s nine markets. Information entered through those forms automatically flows into centralized master sheets and portfolio-level reporting structures, eliminating the need for manual consolidation.

The system also included role-based permissions, executive dashboards, validation rules, automated workflows, and recorded training resources to support long-term sustainability.

The Journey

The engagement began with a detailed assessment of how information moved through VCFC’s operations, from vendor redemptions at market tables to grant reports delivered to funding organizations.

Working sessions focused on understanding how staff collected information in the field, how vendors processed transactions, and how reporting requirements were assembled behind the scenes. Rather than discussing requirements in theory, Alluvionic developed early dashboard prototypes and reporting examples that gave stakeholders something tangible to review and refine.

As the project progressed, the team worked through important operational decisions, including how best to structure forms across multiple markets, manage historical information, handle conditional workflows, and ensure demographic and transaction data flowed properly into reporting.

Once the framework was established, Alluvionic built identical, replicable forms for all nine markets. These forms created a consistent user experience regardless of who entered the data or where the transaction occurred.

Behind the scenes, validation rules and conditional workflows helped VCFC save time, reduce administrative overhead, and minimize the risk of human error. Standardized vendor and market information created consistency across the organization, while automated roll-up structures replaced manual consolidation and gave leadership faster, more reliable visibility into performance at both the individual market and portfolio level.

The project closed with training and knowledge transfer aimed squarely at independence, so VCFC could maintain and evolve the system without ongoing outside support. Every training session was recorded, keeping the material available for refreshers and for onboarding new staff as the team changes season to season. Alluvionic also set up a sandbox workspace where the team can safely test their own improvements, giving VCFC a practical way to keep the system useful and in daily use as its programs grow.

Remarkably, the entire effort—from requirements gathering to delivery—was completed in just two weeks.
